What a ceiling stain is telling you

Water on a ceiling leaves a distinct signature. A brown ring with a darker edge means water has been arriving over time and drying between events. A spreading damp patch with no defined edge usually means the leak is active. Bubbling paint means water is trapped between the board and the paint film.

A sagging or bulging ceiling is the dangerous version. The board is holding water and the weight is more than it was designed for. That is a case for clearing the room below rather than waiting.

In coastal and humid conditions, and wherever a leak has been running for a while, mould appears as well. Mould is a sign that the roof space has been damp long enough for it to establish, which usually means the leak is older than the stain suggests.

The roof is fixed before the ceiling

The order matters. Replacing a ceiling board under an active leak simply gives the water a new board to stain, and the money spent on the ceiling is wasted.

So the roof is inspected and the leak repaired or the roof replaced first. Only once the roof above is watertight is the ceiling repaired — and often it is worth letting the roof space and the board dry out fully before that work is done.

Wet insulation and the cost nobody sees

The visible damage is the ceiling. The expensive damage is often above it. Insulation that has been soaked stops insulating, compacts, and in some materials stays wet for a long time, which keeps the damp cycle going long after the leak is repaired.

Ceiling boards, cornices, light fittings and in some cases the ceiling fixings themselves can all be affected. That is why the roof space is part of the assessment rather than just the room.
